Micro Syndication: Is this the Solution for Indie Christian TV?

tv imageI have written about this before, but I wanted to talk about it again. Christian TV is upside down. Content creators buy time on educational licensed stations so they can then ask for money from viewers. I never paid for airtime with my show, Peculiar,  but most of the time we didn’t get money either. Only one network gave us anything, and that was just to help with paying for closed captioning.

In most cases on religious stations/networks the most you can hope for is free air time. Your program costs money to make, and you want to sell it to them. They can’t sell ads to cover the time, so they aren’t buying. There are a few networks that could afford to buy programming, but they don’t. That’s a problem for shows that don’t ask for donations, because it still costs money to make them.

So what can you do with your program?

Micro Syndication. This is an idea I want to try with my next series. It will be a lot of work, but I don’t see why this wouldn’t work.

The goal is to buy time on a for-profit network locally, and sell advertising during your paid programming. I went as far as pricing the air time on this once before. There are stations that will let you do it.

First you need a program. You’re going to have to have at least the pilot, and likely a few more episodes done before you can implement this. The program needs to be 22:30 with 6:00 of breaks. That’s room for twelve :30 spots. Your program must have space for advertisers, or it won’t work. And your program has to be something people want to see, or it won’t work for long.

Second you need a media buying agency. You could do this yourself, but once you get beyond a couple markets, the relationships your agency has will serve you well, and they can find deals you will miss. They know when and where you can find time near shows that are similar to yours. And you want that.

Third you need a sales agent to find sponsors for your program. They will get a percentage of each ad they sell, but they should be local to the station you’re trying to get on.  Their first calls should be to people in the pages of any Christian Business Indexes for the area your trying to broadcast in. They aren’t just selling spots, their selling a vision. You’re delivering viewers during a program with content they want to support.

The Process:

In a target market have your media buyers shop for a good spot for your program. Find out what it will cost per week. See if they can work in some ads to promote your program.

Once you know how much your program will cost per week, figure out how much to sell spots for. There are a couple of ways to go about this. You could just do a flat rate for every spot. Or you could charge more for different locations in the show. For instance, if you have a strong program in front of your show, one :30 spot right up top could cost more since they will be getting viewers who have stayed from the previous program. For the purpose of this post, let’s say they are all priced the same.

Example (Smaller Market):

  • Weekly airtime cost = $400
  • 12 spots at $50 per spot = $600
  • 20% of $600 for sales agent= $120
  • $80 “profit” per week.

That’s not much. And not a lot of wiggle room if a sponsor drops out. But you could get things off the ground with this. The goal isn’t to generate enough revenue from one market, but to get lots of markets bringing in revenue so you can afford to make more programs. Replicate this in 10 markets and you’ve got $800 per week. $41,600 annually. 20 markets is $83,200. There are hundreds of markets in America. Every one will be different, and will be very hard to expand into any of them.

Example (Larger Market):

  • Weekly airtime cost = $750
  • 12 spots at $90 per spot = $1080
  • 20% of $900 for sales agent = $216
  • $114 “profit” per week

Finally, sell the spots and buy the time. Gather the spots, embed in the shows and deliver them to the stations.

Make no mistake, this is a huge amount of work. And you’re not bringing in the kind of revenue that allows a big staff. And while you are managing all this, you need to be creating more content. If it was easy, everyone would do it.

How can you make this work better? Reduce costs.

Can you get the airtime for less per week? In the smaller example, at $300 for airtime you’re bringing in $180. That’s $2340 for a 13 week run. $9360 annually. From one market. But this is a balance. The better the time, the more expensive the time. Your buyer needs to be aggressive.

Can you charge more for ads? Your media buyers should be able to tell you what ads in your time slot would go for. Christian who are business owners may be willing to give a little more to support the kind of programming you are creating. $60 per spot? $75? With a discount for multiple spots in a program? I once paid $3500 for a :30 spot in the bottom half of the hour during a season finale on a major network. If you have the audience, people will buy the spots for more.

Work out a trade with a station. They give you the time, you provide the audience, and you split the ads spots. In the smaller market, you’d be looking at $300 per week in revenue. This becomes tricky with the media buyers, because you still need to pay for their services for that market. They will want, and you should be willing to pay for, their cut for buying the time. You should still clear more revenue per market, per week. But you need to show the station that you have an audience in their market.

This is going to be a lot of work.

Issues to Overcome:

Selling spots. You have to keep the spots sold, or you will sink. That’s it.

Placement. You have to have the program in the best time slot. Cheap enough to allow you to sell spots. Good enough that people will watch your show. 3:00 AM will be cheap, but no one will watch. Without viewers, it’s a waste.

Why not use a network? The key, at least initially, is local advertisers. It’s definitely possible to go to a cable network and buy time regionally and nationally, but it’s a lot of money. (Even Christian networks can charge $5000 for a 30-minute slot.)  You’ve got potential advertisers on the local level. But, they won’t pay to advertise their business where they don’t sell products. Until you can prove your show can draw a good audience, the regional and national sponsors aren’t going to be an option. You might have dreams of going to an Interstate Batteries or Chic Fil A for sponsorship, but they are going to want some ratings and proof of audience before they spend any money. So start local.

Why bother with traditional broadcasting? We know that online viewing and streaming is on the rise. TV viewing is declining. But it’s not dead yet. People still watch 140+ hours of TV per month. How to generate revenue online is a huge topic, and we should be working toward a sustainable model there as well. But in the meantime there is still an audience for your program watching traditional broadcasts.

It’s Dead, it Just Doesn’t Know it Yet

I know there are program producers and stations and networks that will vehemently disagree with me on this. That’s OK. Eventually, no one will be able to deny this. There are some programs that are still working, but others are reworking what they do because of dropping donations. And it will only get “worse” as time passes.

The practice of paying non-profit, education license TV stations for a block of time, and then asking viewers to buy something or give something to your organization so you can continue to afford to make shows and buy time… is dead. Or at least on life support.

I recently described paid time/donor shows as having a limited shelf life (I’m mixing my metaphors.). These aren’t the same as churches producing teaching/worship shows. Those will always be around, because churches will continue to invest their budget into extending their ministry into their community. But the ones without the church backing, that rely only on donations from viewers, on selling things. Those will become less and less viable. Viewers who faithfully watch and support teaching programs with money are shrinking. They are literally dying off. And as the viewing and giving habits of younger audience members begin to have more of an impact on religious stations, things will begin to change.

The model to replace it hasn’t been fully formed yet. I had hoped to get in on the cusp of that new model, but those of us making shows that we are not buying time for are kind of out on the rough seas, looking for a harbor. (I know, I’m mixing my metaphors again. How about we’re in a private room in the maternity ward, hoping to check out of the hospital? No? You know what I mean.)

Today another network, CTN-Lifestyle, will start broadcasting my show, Peculiar. Not in the middle of the night, but during primetime and 3 bonus times. This cost me nothing but the time to email and ask, and then upload the programs. OK, it also cost me the time, effort, and resources to produce the programs.

This brings the number of networks (groups broadcasting the show to more than one market at a time) broadcasting Peculiar to 5. With 3 individual stations either already broadcasting, or about to start. With more in conversation. The amount of money spent by me to buy this air time is $0.00. It is possible to place programming that appeals to a younger audience on religious stations without buying it.

The flip side is that we cannot expect support from viewers who just want to write us a check. So, how can we afford to make more programs? Even at the super micro budget we had for Peculiar, that’s still a chunk to recoup… and then make enough on top of that to afford to make more episodes.

I did have one network give me a little bit of money for the show. Just enough to cover closed captioning. But that is not the norm. I really want to vent about the realities of Christian TV and it’s upside down funding model. I will restrain myself, and simply say that it stinks.

Retail? I wouldn’t bet on it. So far retails sales of my show’s DVD have been slow. It may eventually make back what we spent to create the show, but not any time soon. Unknown actors, unknown show, unknown director… very hard to reach a tipping point in publicity. For profit company broadcasting on non profit stations, so there’s no direct sales through the broadcast. Someone more skilled in marketing of this kind of thing may have better luck.

So, stations won’t buy it (cause most can’t afford to) and retail is sluggish. Netflix and the like aren’t much better. You might… might… get $10,000 for a streaming deal. That might cover your current production costs, but it won’t cover production for the future. So what’s left?

I’m not sure.

I do know that Christian radio stations sell spots… I mean, provide informational announcements for underwriting sponsors. Maybe a TV show can do something similar? Why not? I’ve spoken with one local religious stations about this. It’s possible. But likely that would be a station to station proposition, and not something that larger networks would consider. Not at this point anyway.

I don’t know the answer. But with the current model on life support, and more and more opportunity for new programming to air, we need to figure it out soon.

New Old Funding Model for Christian TV

I’ve been producing a show for the past several months. we are smack in the middle of a crazy production schedule, and expect episodes to start dropping the week of October 15th.

The interesting thing about making a TV show without network backing is that things cost money. You don’t actually make any money. And Christian stations don’t/won’t buy the show. So at best you get airtime for free. But on educational license stations, for-profit shows cannot even sell dvd copies of their program. I was stuck trying to figure out how to create a revenue stream.

Not because I want to get rich making TV. I need to have positive cash flow so that we can afford to keep making more episodes. And yes, at some point I would like to be able to do this for a living. Up until now the only revenue stream I will have is through youtube views.

Today I was talking to a friend who owns several Christian TV stations. He recounted a story from back when he was working for a major network affiliate where he traded a religious program air time. The station didn’t buy the show, but rather gave the producer 3:00 minutes worth of ad time. They could sell the spots, and pocket the ad revenue. The station sold the remaining spots.

That got me to thinking. Why couldn’t we do the same thing now?

I get an ad agency to negotiate a 30:00 slot on a weekend for a few commercial stations. They get 3:00 and I get 3:00. I sell six :30 spots in that market (or later as we grow, sell regional spots to larger companies). The sponsors write a check to the ad agency. They take their commission and send the rest of the money on to me.

Let’s say we can sell the spots for $100 each (Just a round number. This is probably too high.) So the episode bills out $600 for one week of play. The ad agency takes 10% and we see $520 come in. Obviously, if we grow this too much it gets out of control. So we hire someone to sell ads for 10%. So we see $480 come in. Per stations, every week. That’s a best case scenario.

Expand to 10 stations and we are tracking $4800 per week. Suddenly we can pay people to be a part of the show. Even at $50 per spot, we would be at $2400. Those are numbers we can work with. I’d take $25 a spot… $1200 per week.

There are still a lot of details to work out, but if this could work… we could do this for real, for the forseeable future.

UPDATE: Of course, finding a station that feels the same way is not that easy. So I have been figuring out, anyway.

The Decline of Christian TV- The Future of Christian TV

I attended the annual convention of the National Religious Broadcasters this past week. Before I continue, let me say that the public policy work that the NRB does is invaluable to Christian communicators and supporters of free speech in America. That alone is worth the membership fees.

But, much of what I have been seeing from Christian broadcasters is not forward thinking. I want to preface this by saying that I think traditional Christian broadcasting still has a place. It’s not dead, but it is literally dying. I give it 10-20 years.

Much of Christian broadcasting funding is accomplished by the model of paid time/donors. Stations sell 30-minute or 1-hour blocks of time to programmers. Programmers ask for money from donors. Donors come from the audience.

My own research and what I’ve read indicates that the audience for the traditional, sermon-based, teaching program is growing older with every year. The last time I pulled the numbers only 35% of the tens of thousands of people who watch the First Orlando TV program are under the age of 50. Many are over 70. Our program is not the exception, it’s the rule. The donor base for the current model of Christian broadcasting is shrinking as the audience is dying.

The research I’ve seen indicates that younger people generally do not consume religious programming. Definitely not at the rate of those over 50, and they do not support it financially like those over 50. The model for Christian broadcasting has to change.

If you read my blog regularly you know I’m developing a Christian sitcom. During the convention I was on the floor and I was talking about my show idea, and one response I got was, “Wow, that’s bold!”

I didn’t say this, but the thought went through head: This shouldn’t be bold. This should be normal. Christians should be developing more sitcoms and dramas, they should be developing episodic content and reality shows.

I know I’ve repeated this quote before, but it bears repeating again, Mark Ramsey asked in a keynote during the 2011 NRB convention, “Are you putting content online in a way that people want, or in a way that is convenient for you?” We can go farther and ask if we are creating content in a way people want, or that’s convenient for us?

18-34 year olds do not watch religious content. They watch episodic content. They prefer contest-reality shows and comedies. What makes anyone think that as these people age they will suddenly start liking worship services on TV? Or religious interview shows?

We produce worship services for TV because it is easy. My church cranks out two shows a week. It’s simpler to bring on a guest and ask them questions than to write a script, cast it, shoot it, and edit it.

But if we want Christian broadcasting to continue, we must change. And we cannot wait until the current model completely fails, we need to start developing different kinds of programming now. That is the future of Christian TV.

Information is Not Power

Have you ever worked at a place where information was power? Ever find yourself falling into that mindset?

By holding information close, you get to be the one to make decisions. Only those who “know” can call the shots. Asking for help is a sign of weakness.

Oh, you may try to cover it up. You may defend keeping things close to the vest because you don’t want to worry others, or burden them with this decision. Stop acting like this is some gallant gesture on your part. It’s fun being in possession of more information that others in the organization. Meanwhile those who are probably most affected by any decision that may come from this information are destined to be caught off guard, surprised when it all comes out.

Or worse, when you do share you only give out enough information to get the job done. You hold close the details like they are secrets, and when it’s over you can relish the fact that you successfully accomplished your goal. That you, alone, did it. Because no one else could have done it, they didn’t know everything.

Being “in the know” is a symptom of a sick organization. I’ve seen businesses, organizations and churches that suffer from this sickness. People who work there may know that something is going on, but they have no details, no participation, and no personal investment. If you want “buy in” from your staff, volunteers and members, don’t treat information like power.

Information is not power.

Cooperation is power. You want to get something done? Talking and working together gets things done. Adding more people to the pool will exponentially increase your abilities.

Transparency breeds trust. You want people to buy into your organization? Be open. Obviously, there are times when information is sensitive, and has to be handled with care, but that should be the exception and not the rule. If there are hard decisions to be made, letting the people who serve with you know about it is a good thing. It helps them understand what is happening, so that when the decision come down they are not surprised. Hiding issues promotes an environment of fear and distrust. People feel secure when they know what’s going on, even if what is going on is bad. The more you can tell people when you can, the easier they will trust you when you can’t tell them everything.

Communication breeds cooperation. You want people to help you accomplish something? Talk about what you need and why you need it. When people know the end goal, they can all work toward it. If they only know part, they will tend to keep their focus small, even to the detriment of the overall project.

Put two canoes in the water with three paddlers in each. Tell both groups to move their canoe to the other side. Tell one group to work together, and tell the other to each find their own rhythm. Which do you think will reach the other shore first? Having been in similar boating situations, I can tell you the boat with everyone pulling together will make better time than the one with everyone doing their own thing. That’s not to say those paddlers are not paddling with all they have, they are just not working together. Some of the strokes are going to cancel out another’s effort. There will be splashes and distractions. There may even be moments when the canoe veers from its course.

Getting everyone to pull together for a common goal rather than simply focus on their own piece of the project will make the whole group more efficient.

Cooperation generates synergy. From synergy you get forward motion. Cooperation gives you the freedom to accomplish more. It is cooperation that brings real power, not information.
